6AM City (a local media newsletter) is now running more than 400 newsletters with zero editorial staff, at a cost of less than a dollar a day per market.

I have been tracking this story because it lands right at the intersection of everything we are building at Letter Operators.

6AM City hit profitability in Q1 of 2026. Their path is worth studying.

They tried the traditional local media model: two editors and a salesperson for each city. It burned through capital before the runway ran out. So they pulled back by exiting markets, reducing headcount, and leaning hard into AI.

The result? More than 500,000 people now receive their newsletter every day. Their AI editions are on track to scale to 1,500 markets.

The economics are almost hard to believe when you lay them out plainly.

Sending each newsletter costs a dollar a day. A single click on a performance ad makes that market profitable immediately. Scaled across hundreds of cities, those thin margins compound into something material.

The company brought in more than $9.5 million in revenue last year and projects a 10% to 20% margin for 2026.

What makes this a business story rather than just a tech story is what they built on top of it.

A new custom AI-powered CMS (they claim it's on par with Beehiiv), built in 90 days, cut more than $100,000 a month in software costs. A self-service ad platform routes smaller advertisers without requiring a salesperson for every deal.

This is what I think about every day.

The newsletter business has an AI-powered ceiling that most operators have not come close to reaching yet.

The question is not whether to use AI. It is how much leverage you are willing to build.
